First session — 2026-08-15

Coach: Bill Campbell. Human first, then the hard conversation.

What is true

  • Goes home to Swaathi (wife, co-founder, IC) and the kids. Visits his mom (62) most days. Family is not the problem.
  • Team that depends on him: Swathy (Customer Success), Varun Raj (co-founder), Rashim (fullstack), John (backend), Berjil (content + AI), Divya (EA, new).
  • He owns selling. SupportWire and FeatureOS are strong; distribution is the pain.
  • Energy: out of the gym. Sits at the office to prove he is in the trenches. Comes home and starts the day. Sleep takes the hit.
  • Swathy is close to customers. She decides what gets built in a week. He sees what shipped and learns. She already runs standup. He informed her tonight; she is good. He texted Varun.

The coaching

Presence at the office is not loyalty. It is a performance. The team does not need his chair. They need him alive, selling, and clear.

"I suck at selling but I will go the distance" is a note to himself. The sentence the room needs:

I am not most useful sitting here all day. I need space to sell and think. That is how I am in this with you.

Two moves:

  1. Tell the truth about why he will not live at the office. Swaathi first — partner at home and at work. Then Varun and the room. In the room. Not a Slack essay.
  2. One workout and a real sleep time on the calendar like customer meetings.

The trenches are not a chair. The trenches are selling in daylight, and coming home as a husband and a father — not as a man who just started his day.

Do not hide in the weekly review. If he writes the script and Swathy reads it, he still owns it. He corrected this: she decides the week; he only reviews to learn. He already handed it to her.

Commitments

When What Status
Tonight Finish the one thing. Sleep. Do not start the day at home. He is going to sleep
Tonight Informed Swathy about the week. Texted Varun Raj. Done
Tonight One sentence to Swaathi: sell in daylight, sleep at night, stop living at the office to prove love. Done — she heard
Calendar Workout 6:30–7:30am. Sleep 10:30pm in the bedroom (phone out). Wake 6:00am. Recurring weekday holds, like customer meetings. Starts Monday, not Sunday. Evening workout will lose to the house and the laptop. Named — not on the calendar until he puts it there

Coach does not need a report. Coach needs him to have done it.

Transcript

Karthik: Alright bill. What do you want to know about me?

Bill: Before we do the biography, how are you actually doing? Not the company. You.

I do not need your resume. I need the stuff that lets me coach you.

Talk like a human. Four things:

  1. Family first. Who do you go home to? How are they?
  2. Who are the people who actually depend on you at work — names, not org-chart poetry.
  3. What are you the CEO of, in one sentence a bartender would understand?
  4. What is the hard conversation you have been putting off?

That is enough. The rest we will earn.

Karthik:

  1. My wife (my Co-founder and IC) and kids. They are good. Family isn’t a problem right now. I also visit my mom (62) almost everyday.
  2. My whole company, especially for product direction. What to build on a weekly basis, and such. Swathy, Varun (Co-founder), Rashim (Fullstack), John (backend), Berjil (content creation and AI engineer), Divya (my EA - recent hire).
  3. The vision, business, and even admin stuff.
  4. Distribution. SupportWire and FeatureOS are truly (unbiased) like the iPhone in the market. But it isn’t selling as it should.

Bill: Good. Family first, and they are okay. You see your mom almost every day. That tells me who you are. Hold onto that.

You skipped the first question. How are you. Energy. Sleep. Lit up or running on fumes. Do not hide in the numbered list.

Now the thing I actually heard.

I asked you for the hard conversation you have been putting off. You gave me a market problem. Distribution. Products that should be selling and are not. That is a scoreboard. That is not a conversation.

A conversation has a person on the other side of the table.

You listed Swathy, Varun, Rashim, John, Berjil, Divya. Not one of them owns selling in what you wrote. That usually means you own it and have not said it out loud. Or you hired builders and hoped distribution would happen by itself. Hope is not a seat.

And "the whole company depends on me for what to build every week" — that is not leadership yet. That is you as the bottleneck wearing a CEO badge.

The iPhone line. I sat with Steve. Love your product. Do not confuse love with the market. If it is not selling, something is true that you do not want to look at yet. The offer. The buyer. The motion. Or the person who is supposed to own selling and does not.

Do not solve distribution with me tonight. That is working the problem. We work the team.

Answer these:

  1. How are you, actually.
  2. Who is Swathy to you — and is your wife one of the names on that list?
  3. Who owns selling. A name. If the name is you, say it.
  4. The conversation. The person. The sentence you have not said.

Karthik:

  1. Doing good overall. I feel “not super fit” because its been a while since I worked out. Unable to find time.
  2. Swaathi is my wife. Swathy is my Customer Success person.
  3. Me. I own it.
  4. “I suck at selling. But willing to go the distance for it.” Many days, I don’t want to be at office, I want to work at Starbucks to get mental space to be able to think about problems and solve em. Including selling. But I show up at office to show them that I am with them in the trenches. So I go home, and feel like starting the day, which makes me work late. And hits sleep too.

Bill: There it is. Thank you for saying it.

You do not suck at being honest. That is coachable.

You are not "doing good." You are out of the gym. You come home and start the day. You work late. Sleep takes the hit. Then you tell yourself there is no time. There is time. You spent it proving you are in the trenches.

That is not loyalty. That is a performance.

I have seen this a hundred times. Good people. They sit in the building so nobody thinks they are above the work. Then they do the real job at eleven at night. The team does not need your chair. They need you alive, selling, and clear. A tired CEO parked next to them is not "with them." He is hiding next to them.

You own selling. You said it. Good. Owning it is not a feeling. It is a calendar.

And you still did not give me a person. "I suck at selling but I will go the distance" is a note to yourself. The sentence the room needs is closer to this:

"I am not most useful sitting here all day. I need space to sell and think. That is how I am in this with you."

Swaathi already lives with the late-night version of you. The team lives with the in-the-chair version. Both are getting the wrong man.

Do not fix your whole life tonight. Two moves.

First: tell them the truth about why you will not live at the office. This week. In the room. Not a Slack essay. Swaathi first — she is your partner at home and at work. Then Varun and the team.

Second: put one workout and a real sleep time on the calendar like they are customer meetings. Because they are. You cannot go the distance on selling if you are running on fumes and guilt.

The trenches are not a chair. The trenches are the hard thing. For you right now that is selling in daylight, and coming home as a husband and a father — not as a man who just started his day.

Who hears that sentence, and when.

Karthik: Understood. That’s good advice. I’ll start today. Yeah? I have a bit of thing to finish and then I’m sleeping. I have a bit of work to be done tomorrow, especially reviweing what shipped this week, and the plan for the next week. Which I will hand over to Swathy (she runs the weekly standup for the team), and it can be sorted.

Bill: Yeah. Finish the thing. Then sleep. Do not start the day at home tonight.

Tomorrow is not the weekly review. Tomorrow is the conversation. The review is how you hide in useful work.

Swathy already runs standup. Good. Hand her the week — the call, not just your notes. If you write the script and she reads it, you still own it.

Before you sit down with the shipped list, sit down with Swaathi. One sentence. You are going to sell in daylight, sleep at night, and stop living at the office to prove you love them. Then Varun and the room.

I do not need a report. I need you to have done it.

Go to bed.

Karthik: Oh no no. I was just telling about reviewing the work. Since Swathy is close to customers, she decides what gets built in a week and what does not. I just see it, and learn what has been shipped.

I just informed her. She is all good. Texted Varun too.

One more thing, save these conversations in my CEO folder ~/Developer/CEO. Maybe under Coach folder.

Karthik: Maybe if needed update the Claude.md file too if required.
